For years, these titans of DRAM and NAND viewed the controller as a natural extension of their die. A necessary piece of plumbing to connect their silicon to the CPU. The math was sound: control the memory, control the controller, control the stack.

The math was sound; the trust was the variable. They trusted their own engineering to master a protocol that was fundamentally not about storage.

CXL is not a memory standard; it is a coherence protocol. It allows the CPU to see memory on a DIMM as a local resource, enabling memory pooling, tiering, and expansion. It is a bridge between the compute engine and the data ocean.

Building this bridge requires expertise in SerDes (Serializer/Deserializer) PHY design, PCIe protocols, cache coherency, and firmware verification. It is the domain of interconnect experts like Astera Labs and Montage Technology, not memory fabs.

This is not DeFi where a smart contract can be forked. This is hardware-software co-validation. The narrative dies when the ledger bleeds — and here, the ledger is the entire server supply chain.

We are watching the decay of a vertical integrated model. The storage giants are retreating to their capital-intensive core. The value from this horizontal shift will accrue to the companies that own the “protocol layer” of the physical world.

History does not repeat; it rhymes in code. The CXL controller market will resemble the Ethernet switch market: a few dominant players who own the standard and the verification suites. The rest will be commoditized.

Efficiency is the enemy of resilience. This horizontal specialization is efficient, but it creates a new fragility: dependency on a single chip designer for a critical system component. When that dependency becomes a bottleneck, the system breaks. The smart positions are not on the memory chips, but on the chips that connect them.
